I don't take every client. Here's what disqualifies someone before the first call ends.

The clearest disqualifier is a founder who wants confirmation, not diagnosis.

They already know what they think the problem is. They have decided on the solution. What they want is someone credible to tell them they are right so they can move forward with more confidence.

That is not a consulting engagement. It is paid validation, and I do not do it because validation work rarely changes anything. The outcome they need is different from the outcome they are asking for, and delivering the latter does not serve them.

The second disqualifier is a people problem being dressed up as a systems problem.

“We need someone to come in and improve how the team works” can be a genuine operating-system question. It can also mean there is a specific person not performing, or a specific leadership dynamic nobody wants to address directly, and the hope is that an outside operator will surface the issue without anyone having to name it.

I am not the right tool for avoidance. I can diagnose the system, map the gaps, and show where the structural failures are. If that diagnosis reveals a personnel issue, that is useful information, but acting on it is leadership’s work.

The third disqualifier is a team that will not be available for the work.

An audit that cannot access the people holding the context produces findings with nowhere to go. A workflow engagement where the team is too overloaded to participate creates an elegant plan that nobody has the capacity to absorb. I ask about bandwidth directly because pretending otherwise wastes everyone’s time.

The fourth disqualifier is someone looking for implementation of a plan they have already written.

I do not implement pre-written plans as a default. I diagnose, plan, and then help with the right operating move. If the diagnosis confirms the existing plan, good; the work has earned the confidence to proceed. If the plan skips diagnosis, it is confident guessing with a budget.

None of these disqualifiers are moral judgments. They are fit checks.

The best engagements start with enough openness to be wrong about the problem. If that openness is not there, the work becomes theater, and I would rather say no early than produce a polished answer to the wrong question.
