Design has to prove revenue impact

Revenue will always be king.
It’s the one metric businesses can’t ignore.
Unless design leaders can link their work to revenue or profit, their “seat at the table” isn’t really a seat - it’s a highchair.
The problem
Too many “Heads of Design” are hired for craft, not leadership.
They might be excellent designers, but if they can’t connect outcomes to business impact, the title gets inflated while the role stays executional.
That’s why design in so many organizations still gets treated as aesthetics or “nice-to-haves.”
Either leaders lack the business acumen to prove impact - or they’re set up to fail with no real authority.
The result
- Design teams without true advocates
- Companies missing the chance to turn design into a genuine strategic advantage
One of the clearest ways to make this link is to stop arguing that design “improves experience” and start showing what the improvement protects or creates.
In one of my MBA projects, I designed a metric called C3R: Churn Reduction Retained Revenue. The idea was straightforward. If UX work reduces churn, the business impact is not a vague satisfaction story. It is revenue that would have been lost and was instead retained.
That changes the conversation.
Instead of saying, “Users are happier with the product,” you can say, “This onboarding, support, or usability improvement is aimed at reducing avoidable churn, and the retained revenue gives us a way to evaluate whether the UX work mattered commercially.”
The same logic applies to trial conversion. If a clearer activation flow helps more trial users become paying subscribers, the design work has a revenue impact. The interface is still the visible artifact, but the business case sits underneath it.
For me, that’s been the main driver behind pursuing my MBA: to bridge that gap between design practice and business strategy.
Until design can consistently prove impact in business terms, it won’t be treated as a business driver. Without that proof, it stays decoration.
